AI & Process Modeling

Best AI process modelling tools for consultancies (2026)

Process Innovation

A consultancy that models processes for clients needs different things from an internal process team. You work at a different client every few months. Several consultants deliver the same kind of model. And the data belongs to your client, not to you. This article puts five kinds of AI process modelling tools side by side, followed by the questions to ask before you choose.

To be upfront: ModelMatic is one of the tools in this overview. We describe the others in their own words and say where they are strong.

Five kinds of tools

1. General AI assistants: ChatGPT, Copilot, Claude, Gemini

Many consultants start here, and for good reason. Give it a transcript and ask for a process description. Recent models often return a usable first draft. More on that in ChatGPT or Copilot for process models.

Strong at: fast, available everywhere, no new tool to roll out.

Watch out for at a consultancy: every consultant writes their own prompt, so the models differ per person. There is no shared place for the team and no fixed validation step with the client. Also check what your client contract says about client data in a general AI service.

2. Diagramming tools with AI: Lucidchart, Miro, Visio

These tools are built for drawing. Lucidchart and Miro have AI features that create a diagram from a description.

Strong at: drawing together, many templates, often already in use at the client.

Watch out for: a diagram that looks like BPMN is not always a valid BPMN model. Working out the conversation stays manual work.

3. BPM suites with an AI assistant: SAP Signavio, Bizzdesign, ARIS

SAP Signavio Process Manager offers "BPMN diagrams with AI assistance" according to its own site, built on thousands of SAP best practices. Bizzdesign and ARIS focus on process architecture and governance.

Strong at: management, version control and governance across hundreds of processes. Often the standard at large clients.

Watch out for: these suites are built for an organisation that manages its own processes. For a small consultancy that moves from client to client, they are heavy and expensive. The model often does belong in such a suite in the end, at the client.

4. Text to BPMN generators: Just Flow It, BA Copilot, BPMN AI

These tools turn text, notes or a voice message into a BPMN diagram. Just Flow It lists export to Camunda and Bizagi. BA Copilot creates process models from text, images or documents and exports to .bpmn. BPMN AI first asks questions about roles, decisions and exceptions.

Strong at: quick from description to diagram, easy to start, often with a free tier.

Watch out for: the input is usually a short description. A one-hour interview with exceptions and contradictions needs more than a text prompt.

5. From conversation to process model: Patchley, Maplo, Flowstudio, ModelMatic

This group starts from the conversation. According to its own site, Patchley joins workshops "as a conversational AI analyst" and is hosted in the EU. Maplo turns interviews into process maps. Flowstudio works out workshops and documents into process descriptions for ISO projects.

ModelMatic (that is us) turns an audio recording, transcript, Word or PDF document, Visio file or image into a BPMN 2.0 process model. Every part of that model traces back to the passage in the source, and unclear points are flagged for the conversation with the stakeholder. You export the model as BPMN 2.0 XML, which you can import into tools such as SAP Signavio, Camunda and Bizzdesign.

Strong at: this is the work where the hours of a process analysis go.

Watch out for: the tools differ in what they deliver (BPMN, process description, SOP) and in how the consultant validates the result. Ask for a demo on a process from one of your own clients.

Five questions before you choose

  1. What is your input? A recording of an interview, a workshop, an existing document or a short description?

  2. Is the output a valid BPMN 2.0 model, or a picture that looks like one? Can it go into your client's repository?

  3. Can you trace every step back to the source? That decides how quickly you validate a model with the client.

  4. Does it work for the whole team? Five consultants need to deliver models in the same notation and at the same level of detail.

  5. Where does your client's data stay? Ask about hosting, encryption and whether the vendor trains on client data.

What this means for a consultancy

For a single process, a general AI assistant is often enough. For management at the client, a BPM suite is the right home. In between sits the work of a consultancy: capturing many processes, at one client after another, with several consultants. That is where the tools in group 5 belong. Looking for a Signavio alternative for a small consultancy? For capturing and first modelling in the discovery phase, a lighter tool that turns interviews into BPMN 2.0 often fits better. SAP Signavio stays strong in management and governance at the client, and the model can go into the client's suite afterwards.

At consultancy clients using ModelMatic, working out a process goes from about eight hours to about one hour. At Bovemij, modelling a process went from four weeks to two, and the first version is about 80 percent right (read the case).
